1. Core Values
Three to seven behaviors that are already true of your best people — not aspirations. You would hire, review, and fire against these.
2. Core Focus
Two answers: your purpose/cause/passion (why the company exists) and your niche (what you are genuinely best at). Everything outside this box is a distraction, no matter how profitable it looks.
3. 10-Year Target
One big, specific, energizing destination. A number and a date. It should slightly scare you.
4. Marketing Strategy
Four parts: your target market (the list), your three differentiators, your proven process (what working with you looks like, named), and your guarantee.
5. 3-Year Picture
Paint the company three years out: revenue, profit, headcount, and five to fifteen bullet points of what is concretely true. Written so vividly the whole team can see the same company.

6. 1-Year Plan
The revenue, profit, and measurables for the year, plus three to seven goals that must land. If everything is a goal, nothing is.
7. Quarterly Rocks
Three to seven priorities for the next 90 days — for the company and for each leader. One owner per Rock. Done or not done; no percentages.
8. Issues List
Every obstacle, opportunity, and unresolved question you know about, in one honest list. You will solve them in priority order in your weekly meeting — not all at once.
Two honest tips from engagements where this worked: first, do not wordsmith in the room — get the substance agreed and polish later. Second, the document only lives if it is reviewed on a rhythm: weekly numbers, quarterly Rocks, annual vision.
